Case Study: Employee Onboarding and Retention

One of Prosit’s newest clients was struggling with employee onboarding and retention. The client needed an in depth analysis done to discover what the client is doing to identify prospects, implement a strong hiring process, facilitate quality employee onboarding procedures and retain new employees effectively.

The biggest issue was the initial 90 day period of employment. Their data showed that many of their new hires left within that initial 90 day period, but, if they did retain them through that period, the new employees stayed for a much longer amount of time. That provided an opportunity goal to the client for improvement and Prosit built the approach to achieve that goal consistently.

This client understood the consequences of a bad employee onboarding process in particular because the turnover alone was costing them roughly $1500 per candidate. This did not include the overhead, production and office morale costs of these failures.

Prosit gathered the entire leadership team together for three straight days. Prosit and the team dissected every aspect of the employee onboarding procedures by developing a comprehensive Value Stream Map (VSM). The current state was mapped on the first day, and the remaining two days focused on mapping out the desired future state. This is to the get the team to “dream” about what could be and understand that the status quo does not need to persist if it is not working.

Out of the value stream map, the team identified and documented a large list of action items to improve the employee onboarding and retention procedures. The team voted as a group to decide on the priority designation on each list item from highest to lowest.

That process secures everyone’s buy-in, understanding and support for the pathway to success. Even if a specific action item does not pertain to particular people in the group, everyone had a voice in the decision making process. Moving forward, Prosit remains in close contact with weekly check ins as the project manager to ensure that what was promised is getting done. This is ongoing and will take some time to get results, but in the past we have seen significant changes and are confident this process, seen all the way through, will benefit the client greatly.
